Project Overview
Four years ago, Rejuvenated, a wellness and beauty brand selling products online, sought our expertise to enhance their online B2C offering. The goal was to improve usability, boost conversion rates, increase active subscriptions and increase revenue online.
Our initial audit of their existing e-commerce platform revealed significant issues. The site was burdened with over 70 active plugins, leading to a bloated and unstable system. This resulted in a platform that wasn’t economically viable to serve as the foundation on which we would look to build.
Recognising the limitations of the existing solution, we proposed replatforming onto a more suitable platform (Shopware) and simultaneously redesigning the frontend website. This case study details the journey of Rejuvenated’s website transformation, showcasing the steps taken to create a more efficient, user-friendly, and revenue-generating online store.
Our Approach
Project Discovery
Our approach to delivering a new website for Rejuvenated was centred around having a thorough understanding of their needs and, together, uncovering the real issues they faced. By continually asking "Why?" we ensure we fully understand the problems we're solving, allowing us to address underlying issues rather than just ‘what appears to be the issue’.
Research and information gathering are essential parts of our process. We use various data sources to understand the opportunities available, including:
User Testing: Observing real users interacting with the current website and those of competitors to identify behaviours, barriers, and issues.
Analytics: Analysing website performance data to understand user behaviour and identify areas for improvement.
Screen Recordings: Reviewing recordings of user sessions to gain insights into user interactions and pain points.
Competitor Analysis: Studying competitor websites to benchmark performance and identify best practices.
Technical Audit: We completed a technical audit of the existing platform, which revealed several critical issues. To avoid encountering similar problems in the future, it was crucial to thoroughly understand the technical requirements and select the right platform from the outset.
What We Identified

Users were confused about how different products were consumed, such as were they a tablet or a powder to be mixed with water. | The solution was to include a visual of each product next to the packaging of each product, along with a written description under each product that specified if a product was a powder or capsule. |
We identified huge problems with browsing/navigation and searching the site. Even searching for a known product was a huge challange. For example: I'm looking for Skin perfecting complex, so go on 'shop', it's not there. No category link that obviously takes me to skin products and the category navigation was unclear. | To address this we changed the main navigation to focus solely on product categories, and included a ‘Shop all’ category with clear filters for key product categorises/uses. |
Reviews are essential for any e-commerce site. We found that review were almost hidden away from users. | To address this, we integrated a fully functional review widget on the Product Detail Page (PDP), linked with a star rating in the ‘buy area’. We also added the star ratings to the homepage and product list pages. |

The Project Goals

User Test –> Prototype –> Design
When approaching the redesign of the website, we do not rely on the subjective opinions of our designers but on a proven method of user testing to explore ideas, rule out ideas and find the best solutions to our challenges. This process provides us with valuable insights that inform our design solutions, and through a continuous cycle of testing, designing, and retesting, we optimise our designs to ensure the user experience is seamless and as efficient as possible.
This systematic approach removes the guesswork and allows us to deliver a website that has been tested with real users, proven to perform, and therefore expected to outperform alternative solutions.
Technical Solution
Identifying the right platform was crucial to the success of the project. We needed a solution that would not only provide robust content management capabilities for their marketing team but also offer a powerful and flexible e-commerce solution. Finding a platform that addressed both of these requirements was a challenge, but Shopware emerged as the ideal solution.
Shopware met our criteria by offering:
- Comprehensive Content and Product Management: The platform excels in managing both marketing content and product information, ensuring that the Rejuvenated team can efficiently handle their operations.
- Flexibility and Scalability: Shopware's flexibility ensures that it can adapt as needs change, and its scalability provides a reliable foundation for growth over the next 5-7 years.
- Easy Updates: The platform allows for straightforward updates as new versions are released, ensuring that Rejuvenated remains on supported versions and benefits from the latest features and security improvements.
- Third-Party Integrations: Shopware supports seamless integration with key third-party systems, such as AWIN for affiliate marketing, Klaviyo for email marketing, and Xero for accounting, facilitating a cohesive and efficient operational ecosystem.
By selecting Shopware, we ensured that Rejuvenated’s website would be built on a platform that not only meets their current needs but also provides a strong foundation for future growth and adaptation.

The Challenge
One of the key challenges we faced was developing a custom subscription management tool tailored to Rejuvenated’s unique needs. The tool needed to support various subscription features that were not available in an off-the-shelf solution. Specifically, it had to:
- Allow Subscriptions to be Paused and Restarted: Customers needed the flexibility to pause their subscriptions and resume them at a later time.
- Enable Adding and Removing Items from a subscription: The tool had to facilitate changes in the subscription products, allowing users to modify their subscriptions as and when needed.
- Support Skipping Deliveries: It had to offer the option for customers to skip deliveries without disrupting their overall subscription schedule.
Given the absence of a pre-existing solution that met these requirements, we gathered all necessary requirements and proceeded to build a custom tool. This bespoke solution was designed to seamlessly integrate with the new platform, ensuring that Rejuvenated could offer a flexible and user-friendly subscription service tailored to their business model.
Another significant challenge was migrating all the existing subscription customers to the new platform. With no API available to sync data between the old platform and Shopware, we were faced with the task of transferring a large volume of critical subscription information without an automated solution.
To address this, we developed a custom script specifically designed to handle the data migration. This script ensured a smooth and accurate transfer of customer subscription details from the old system to Shopware. This approach allowed us to overcome the limitations of the existing infrastructure and successfully integrate all subscription data into the new platform.
